Change as an opportunity: What “continuous improvement” really means at Waggonbau Graaff

When the word “restructuring” is mentioned, many people initially react with skepticism. But at Graaff, it is clear that restructuring can also have a completely different side: one that offers opportunities, improves processes, and actively involves employees.

Continuous improvement begins with clarity

Change is not an end in itself. As part of our FOCUS strategy, we want to design our production processes so that they are stable, efficient, and sustainable. This means questioning tried-and-tested methods, analyzing processes, identifying bottlenecks, and working together to find new solutions. The rule here is: stabilize first, then optimize. After all, you won’t get very far if you build on shaky foundations.

A good example of this is the redesign of the underframe assembly at Waggonbau Graaff. What began with the relocation of the brake frame welding assembly developed into a prime example of successful change. Not only were transport routes shortened (by over 135 km/year!), but the assembly processes were also reorganized – moving away from the production island and toward a modern production line. This success was only possible thanks to the commitment of many colleagues.

The path to the line: efficient, well thought-out, collaborative

Instead of assembling individual components in the middle of the production line, as was previously the case, today’s approach is more closely aligned with the main line – following the example of the automotive industry. This provides structure, saves time, and reduces unnecessary transport. This has already been achieved in brake block production: with the support of maintenance, fixture construction, and experienced colleagues, a modern production line has been set up. Those involved were able to contribute their ideas – the improvement process was and is a true example of teamwork.

Stabilization, efficiency, further development

Continuous improvement at Waggonbau Graaff is more than just a method—it is an attitude. Processes are closely examined in regular performance dialogues. These dialogues are not just about numbers and key figures, but above all about people: How can we make machines fail-safe? How can we stabilize our logistics? And how can we change the mindset – towards a common understanding of quality, efficiency, and cooperation?

A key element: involving and empowering employees. Those who understand processes can actively help shape them. And those who want to develop further are given the opportunity to do so at Waggonbau Graaff – whether through targeted training, new tasks, or by sharing knowledge within the team.

Change as a joint project

Of course, change takes time, courage, and trust. That is why we place great importance on transparent communication and close cooperation between departments. Especially when it comes to structural changes—such as outsourcing individual, simple tasks—it is important to take fears seriously and highlight opportunities. The good news is that when simple tasks are eliminated, new, skilled jobs are created that employees can grow into.

“Continuous improvement thrives on your experience, your ideas, and your participation.”
Jan Marschollek

The journey continues

The development at Waggonbau Graaff is not complete – on the contrary. Thanks to regular performance dialogues and the commitment of all colleagues, a strong foundation has been laid for tackling the next steps.

Because one thing is clear: change is here to stay. But how we respond to it is up to us. If we think, act, and shape the future together, restructuring will become a real safeguard for the future. And continuous improvement will become continuous success.

Thank you to everyone who is joining us on this journey – with ideas, energy, and team spirit.
